Coffee Shop Inventory Par Levels for Beans, Milk, Cups, and Syrups

A par level is the amount of stock your ordering system aims to support. It should help you cover expected demand with a sensible allowance for uncertainty, without buying more than you can store or use.

“Order another case when it looks low” works until the delivery is late, the weekend is busy, or two employees both place the same order. A small, consistent ordering sheet is usually enough to improve that situation.

Set a separate rule for each important item. Beans, milk, cups, and syrup do not share the same lead time or usable life.

Choose how you review inventory

Two approaches are useful. In a continuous-review system, you watch inventory position and reorder when it reaches a trigger. That reorder point commonly covers expected demand during lead time plus safety stock.

In a periodic-review system, you count and order on a schedule. The order-up-to target needs to cover expected demand through both the time until the next review and the replenishment lead time, plus the chosen safety stock. These are planning formulas; varying delivery calendars and demand require a dated forecast rather than blindly multiplying one average.

Define inventory position clearly

For this management sheet, use usable on-hand stock + confirmed incoming stock due in time − stock reserved for demand outside the forecast. Check the timing of incoming orders, not just their total quantity.

Avoid double-counting reservations. If Saturday's booked event is already included in the forecast used to set the target, do not subtract its stock again as an outside reservation. If the target covers ordinary café trade only, separately reserved event stock needs to be excluded from what is available to that trade.

Count only stock that will remain usable when needed. An opened carton reaching its applicable discard limit tomorrow cannot cover Friday merely because some product remains in it today.

Work through an order-up-to example

Suppose the following hypothetical items are checked on a periodic schedule. “Coverage” includes the relevant review interval and lead time. Demand is assumed steady within each example, with no separate reservations.

The order quantity is the greater of zero and target minus inventory position. It does not become a negative purchase when stock exceeds the target.

Round to actual supplier pack sizes only after this calculation. If the cups come in cases of 1,000, a 720-cup requirement would normally mean one case, but check the resulting storage and cash commitment. If syrup is sold by single bottle, the 2.3-bottle requirement rounds to three bottles. Different case rules can change that decision.

The safety stock and coverage periods are invented for illustration. They are not recommended pars for every café.

Base the buffer on a real uncertainty

Identify what the buffer protects against: a late delivery, unpredictable weekend demand, an event adjustment, or normal variation in use. Use your own sales, lead-time, and stockout records to estimate the size.

Do not add a full extra case to every item merely because the case is convenient. A slow alternative milk may need a smaller package or backup purchasing arrangement, while a frequently used cup can justify a different reserve.

Separate routine preparation loss from safety stock. Expected dial-in coffee and normal handling losses belong in expected consumption when they are part of the operation. Safety stock covers uncertainty beyond that forecast, not an unexplained second waste allowance.

Let usable life and storage constrain the target

For beans, consider your coffee-quality plan, delivery frequency, and the amount of opened stock. For milk, consider dates, required cold storage, and the actual hot-and-iced recipe mix. For cups, check compatible lids and the space occupied by both. For syrups, follow the product's opened and unopened handling instructions.

A calculated target is not permission to overfill a refrigerator or hold a product beyond its applicable limit. If the required coverage exceeds safe or practical storage, change the delivery arrangement, menu range, storage equipment, or service promise.

On a cart, include travel and event access. A reserve in a vehicle that cannot be reached during service is different from stock ready for the next ten orders. Plan loading and replenishment together.

Keep one order record

Record the count date, unit, usable quantity, incoming order quantity and arrival date, reservations, calculated requirement, pack rounding, order placed, and responsible person. Update the record when the supplier confirms a shortage or changes delivery.

At receiving, compare the actual delivery with the order, inspect it under your receiving procedure, and record discrepancies and credits. Update incoming stock so the same order is not counted twice after arrival.

Use one owner for the final purchasing action, with a backup person for absences. Other employees can flag low stock without independently ordering the same item.

Review pars when the business changes

Adjust for new recipes, seasonal demand, supplier lead times, opening days, and event commitments. Compare stockouts and discarded or stranded stock together. Raising every par after one busy day can solve yesterday's problem by creating next month's waste.

Use your inventory plan when discussing storage and commercial equipment. Capacity for stock is part of the operating system, just like capacity for drinks.
