Calculating the Ingredient Cost of a Latte

The ingredient cost of a latte starts with what you take from stock, not just what ends up in the customer's cup. Coffee used for the recipe, milk poured into the pitcher, and any flavor or topping all belong in the calculation.

Keep the worksheet simple enough to update when invoices or recipes change. The most common mistakes are mismatched units, treating cup size as milk quantity, and forgetting waste—or counting it twice.

Write down the exact drink

Identify the menu item, size, coffee recipe, milk, and any included additions. Separate hot and iced recipes if their quantities differ.

Record the coffee dose in grams and the ingredient quantities using the measuring method your operation actually follows. Do not infer milk use from the nominal cup capacity. Espresso, foam, headspace, and the recipe affect the finished drink, while unused milk in the pitcher still came from inventory.

Convert purchase cost into recipe-unit cost

Use this relationship for each ingredient:

Ingredient cost per drink = purchase cost ÷ usable purchase quantity × quantity used for the drink.

Keep units consistent. A kilogram contains 1,000 grams. A U.S. gallon contains 128 U.S. fluid ounces; it is not the same measure as an imperial gallon. NIST's unit tables distinguish those volume measures. NIST measurement tables

Do not substitute a weight ounce for a fluid ounce. If milk is purchased by volume and measured by weight in your workflow, use an appropriate verified conversion or measure the usable yield for that product; do not assume milk has the same density as water.

Work through an ingredient example

The following is an invented recipe-cost example, not a recommended latte recipe, typical wholesale pricing, or a quote. All quantities refer to what is allocated from stock to this drink.

The coffee calculation is $22 ÷ 1,000 × 18 = $0.396. The milk calculation is $5.12 ÷ 128 × 9 = $0.36. Adding the stated water allocation gives $0.76.

Keep enough precision during calculation and round the final result for reporting. Rounding each small unit cost too early can distort the total across many drinks.

Measure milk drawn, not an imagined fill line

Test the actual pitcher, recipe, and preparation method. Record how much milk is taken from storage for an accepted drink and what remains afterward under the approved handling procedure.

In the example, the nine fluid ounces already include the assumed normal pitcher remainder. Adding that same remainder again as a waste percentage would double-count it.

If staff use different quantities, investigate the recipe and training before treating the lowest observed quantity as the standard. The drink still needs to meet your quality and portion expectations.

Cost alternative milks separately using their real purchase units and recipe quantities. A liter carton and a U.S. gallon container need different conversions, and purchase price alone does not establish the cost per finished drink.

Add flavors and toppings as their own ingredients

For a flavored latte, add the actual syrup or sauce quantity. Use the bottle's usable quantity and the measured recipe dose. Do not assume a pump is a universal unit across products or dispensers.

Include powders, garnishes, whipped toppings, or other additions when offered. If you prepare an ingredient in batches, cost the batch and divide by its measured usable portions, including the appropriate yield treatment.

Keep plain and flavored versions distinguishable in the cost records. A menu report grouping them together may need a weighted cost based on what was actually sold.

Keep packaging visible but separate

The ingredient total is not the complete cost of selling the drink. Add the actual cup, lid, sleeve, carrier allocation, or other disposable items as appropriate.

If the example uses $0.22 of packaging, ingredients plus packaging are $0.98. That figure still excludes payment costs, labor, occupancy, equipment ownership, and other business costs.

Use the distinction consistently when discussing margins. Comparing an ingredient-only percentage for one drink with ingredients-plus-packaging for another produces a misleading comparison.

Allocate shared coffee use carefully

Dialing in, checks, purging where appropriate, spills, and remakes can make actual coffee use exceed recipe doses. Record those uses and choose a consistent allocation method.

For a separate illustrative allowance, 100g of additional coffee allocated across 100 sold drinks adds 1g per drink. At the example $22 per kilogram, that is $0.022. Added to $0.98, the result is $1.002, or about $1.00, under this defined model.

Do not allocate the same coffee again if your purchase-yield method already includes it. Keep abnormal incidents distinguishable so one large spill does not silently become the assumed recipe forever.

Compare the worksheet with inventory use

Multiply standard recipe quantities by actual sales, including sizes and modifiers. Compare that theoretical use with opening stock plus purchases minus closing stock, accounting for transfers and recorded waste.

A difference is a reason to investigate counts, recipe execution, purchasing units, waste records, or POS configuration. It is not automatic proof of theft or staff error.

Update the worksheet when recipes, suppliers, pack sizes, or costs change. Keep the measured quantities and invoices behind it so another person can check the result.
