Cold Brew Equipment and Production Planning for Coffee Shops

Cold brew looks simple when it reaches the cup. Behind the bar, it is a production schedule: coffee goes into a vessel, spends time brewing, passes through filtration, occupies storage, and eventually becomes a measured serving.
The challenge for an owner is getting enough usable product ready without tying up the refrigerator or discarding half a batch after a quiet weekend. Begin with your sales plan and the process your local authority accepts, then choose the equipment.
Settle the food-safety process before buying a system
Describe exactly what you intend to make: plain coffee and water, a diluted concentrate, a sweetened mixture, or a drink containing dairy or alternative milk. Include where brewing happens, the temperature controls, storage, transport, dispensing, and whether anything will be bottled or kegged.
There is useful research on plain cold brew, but it is not a universal permission slip. The National Coffee Association's summary of its Eurofins challenge study reports no pathogen growth or toxin formation under the tested conditions. It also says local authorities may still treat retail cold brew as a food requiring time and temperature control, and that additives or process changes can require further evaluation.
Ask your health department which requirements apply to your exact operation, including any written plan, review, temperature controls, date marking, and discard limits. For bottled, kegged, nitrogen-dispensed, or wholesale products, describe those activities explicitly and use qualified food-safety and equipment support. Do not infer shelf stability from a sealed container or the use of nitrogen.
The Conference for Food Protection maintains a retail cold-brew guidance collection that can support that discussion. An approved method for one plain-coffee process should not be silently extended to a sweetened or milk-containing recipe.
Count usable yield instead of vessel capacity
A five-gallon container does not produce five gallons of sellable concentrate merely because that is its nominal capacity. Coffee and filters occupy space, grounds retain water, and draining and transfer can leave losses.
As a manufacturer-specific example, Toddy's commercial instructions using its reusable strainer give a US recipe using five pounds of coffee and fourteen US quarts of water, with approximately two and a half US gallons of concentrate. Its separately scaled metric recipe uses different quantities. Use one recipe system consistently rather than mixing the two.
That example illustrates yield accounting, not approval of a brewing temperature or shelf life for your business. Follow the equipment instructions within the process accepted for your operation. Measure your own output from the chosen recipe.
Work backward from portions and dilution
Decide whether you will store concentrate or ready-to-drink coffee. Concentrate may occupy less storage for a given number of servings, but it creates another measured step at service or during preparation. Ready-to-drink product simplifies pouring but requires more storage volume.
In a hypothetical plan, you expect forty-eight iced drinks and each recipe contains 200 mL of ready-to-drink coffee before ice or milk additions. That is 9.6 liters of finished coffee. If your tested recipe dilutes one part concentrate with one part water by volume, you need 4.8 liters of concentrate and 4.8 liters of water before handling losses.
Suppose your measured process loses another 0.4 liters of concentrate during transfers and dispensing. Production needs to supply 5.2 liters of concentrate for that plan. Those quantities are an illustration, not a recommended coffee strength or an assumed yield from the Toddy recipe.
Keep milk, sweeteners, ice, and other additions on their own recipe lines. A 16-ounce iced cup does not establish sixteen fluid ounces of coffee demand. Measure the drink as it is actually served.
Build a schedule the refrigerator can support
Map the process backward from the time you need sellable coffee. Include approved brewing time, filtration and draining, any required temperature-control steps, portioning, labeling, and cleaning. The vessel is not available for another batch until the full turnaround is complete.

Measure loaded vessels, lids, handles, and dispensing connections. Confirm shelf loading and refrigerator capacity with the equipment supplier. A vessel fitting through the door does not prove the refrigerator can safely accommodate the full process.
Give every batch a traceable identity
Use a simple batch record with the coffee and ingredient identification, recipe version, start and finish times, required temperature checks, finished yield, dilution details, responsible employee, and applicable discard information. Keep supplier identification and lot information where your process requires it.
Record transfers to service containers or kegs so staff can identify what they are pouring. Clean and sanitize food-contact equipment using the appropriate instructions and procedure, including the components beyond the brewing bucket: valves, hoses, taps, and dispensing parts.
Never rely on smell or taste to establish that a product is safe. Those observations can help evaluate quality only after the process and required controls have been satisfied.
Increase production in response to evidence
Track batches made, usable yield, sales, discarded product, and stockouts. Separate weekdays, weekends, and booked events. A warm Saturday can support a larger batch than a rainy Monday, but your forecast should be updated with your own results.
For a cart, compare making cold brew in an approved preparation location with buying an appropriate ready-made product from an approved supplier. Count transport, storage, handling, cleaning, and actual cost per serving in either case. A low ingredient cost does not automatically make in-house production the better choice.
